How to 'import' .bmp's instead of creating your own...

How do you use pics instead of creating your own? If I try to open a .bmp while the 'converted' logo.bmp or logow.bmp is loaded it just switches to the new .bmp so if I rename it 'logo.sys' it's not the real file. Alternatively, I tried dragging the .bmp into the converted .sys file but it does the same thing. Also, are there any methods/utilities for changing the color of a pic to 256 colors?
